Every airline on one map. Colour is who won the fleet.

One bubble per airline, sized by fleet potential (delivered airframes plus new aircraft already committed to an IFC provider). The two dividing lines are the slide's two dimensions: fleet size at 200 aircraft, and digital maturity — proxied by IFC penetration, the share of the fleet under IFC contract, installed or not — at 40%. The coloured rings fill the bubble to the same share and show who holds the committed fleet: the largest provider at the centre, then one ring per further provider, each ring's area in proportion to its aircraft. Note: Fleet potential = delivered airframes (all statuses; the census holds no cargo fleets) plus new airframes already committed to an IFC provider: for each aircraft type, the larger of the delivered fleet and the committed aircraft. (Earlier versions added the whole backlog, which counted retrofits of delivered aircraft twice — Copa's 119 retrofits made it a 238-aircraft fleet.) Orders with no IFC commitment are left out of fleet potential so the four snapshots compare like for like. The Q2 2026 fleet table counts them: 31,010 delivered aircraft plus 18,874 on order (6,312 of them held by lessors or undisclosed buyers), about 49,900 in all — in line with the ~47,000-aircraft addressable market on SES's segmentation slide. Penetration = aircraft under IFC contract (installed or not) ÷ fleet potential; aircraft flying a provider they are contracted away from count only once, with the new provider. Q2 2026 seat counts are estimates: each airline's average seats per aircraft type in the Q1 2026 census, applied to its Q2 fleet. The rings show each provider's (or orbit's) committed aircraft, largest at the centre; "other" names its providers in the tooltip. A provider switch appears as a negative backlog on the loser and a matching positive on the winner (American's A321s: Viasat −202 / Starlink +202). Orbit families: GEO includes GEO+ATG hybrids (EAN); multi-orbit is SES's GEO+MEO fleet. The slide's digital-maturity axis is qualitative; this map proxies it with IFC penetration. The Q2 2026 tracker book already holds the big announced awards — American's Airbus narrowbodies (500+) to Starlink from 2027 (Boeing stays Viasat/Panasonic near-term), Starlink on 300+ Southwest aircraft, and Delta's first ~500 mainline aircraft to Amazon Leo from 2028. Southwest's goal of Starlink fleet-wide, and Delta's plan to expand Amazon Leo beyond the first 500, are not yet signed and are left out.

Installation speed converts backlog into revenue.

One dot per airline rollout, for the three providers that matter. Across: how many retrofit installs the rollout did. Up: retrofit install speed — aircraft pulled from service and fitted per active quarter across the 13-quarter record. Factory linefits (easy, fast, on new airframes) are excluded, so providers compare like for like. The dashed line is each provider's median speed.

Starlink retrofits 3.4× faster — and it does almost nothing else. Of its 1,184 installs, only 3 are factory linefit: nearly every aircraft is a retrofit pulled from service, yet its median rollout fits 14.7 per active quarter against 4.3 for the incumbents. Viasat's volume leans on the easy kind — 47% of it is factory linefit — and its one fast dot, Delta Air Lines (26.4/quarter), is a fleet won from Intelsat's 2Ku. On the hard install, no other incumbent keeps up.

Two different games. Starlink's order book is a conquest campaign: 36 brands it has never flown — American Airlines, Lufthansa, Frontier Airlines, Wizz Air, Korean Air, flydubai — worth 3,497 aircraft. SES's book is a retention book: 4 net-new logos worth 148 aircraft. One is a real win — Viva, 107 aircraft of a 109-aircraft fleet; the rest are small (China Southern Airlines 20 of 615, Wamos Air 13, Skymark Airlines 8 of 30).The other 9 names in its pipeline are re-signings of a base it already owns.

This reframes Latin America. SES leads the region 589 aircraft to 173, but that lead is renewals — GOL, Avianca, the LATAM Airlines group — not new brands taken from a competitor. It is a defended incumbency, and Starlink is already inside it: Copa (119 aircraft), plus the JetSMART group (54 aircraft). For the C-suite: SES is defending; Starlink is expanding the market and taking the new brands. The strategic question is focus — whether to keep re-signing the base or to contest net-new logos before the field closes.

No pricing or subsidy data is in the tracker; the renewal pattern reflects incumbency and switching cost, not evidence of discounting.

04 · THE CROSSOVER

Everyone is defending. Starlink is eating.

Net order backlog by provider — committed book minus what is flying today — across the three annual snapshots and Q2 2026. Above the waterline the book is growing; below it the provider is in run-off, contracted to lose more aircraft than it will gain. Watch the incumbents cross it.

The three acts. In 2024 Q1 Starlink was a rounding error (+140 aircraft) and every incumbent was still growing its book. By 2025 Q1 Starlink had jumped to +2,632 and the first incumbents crossed into run-off — Intelsat and Panasonic went negative while Viasat's book fell by more than two-thirds (+2,372 to +730). In 2026 Q1 Starlink reached +6,421 and all 3 incumbents are below the waterline. One quarter later, in 2026 Q2, Starlink is at +7,287 (+866 in the quarter) and 3 of 3 incumbents are still in run-off, their books roughly flat (none moved more than 26 aircraft). The danger is in that turn: early on Starlink was winning greenfield aircraft; now it is booking net losses onto the big incumbents — it has moved from filling white space to taking accounts, and its lead is still widening.

05 · THE MIGRATION

Thirteen quarters of installed base: the GEO era peaks

Aircraft flying with IFC, every quarter from 2023 Q2 to 2026 Q2, stacked: the top edge is the whole installed base (10,459 → 12,051 aircraft) and each band is one orbit. The GEO base peaked in 2025; the change is at the edge — LEO grew from 39 to 1,152 aircraft while ATG fell from 1,444 to 382, so LEO's gain (+1,113) almost exactly offsets ATG's loss (−1,062). Switch to by provider for the same total split by who flies it. Hover a quarter for its numbers.

The fleet census sees what the contract tracker cannot: every fleet with no IFC deal at all. These are the twelve largest fleets still under 10% contracted in the quarter selected above — 2,760 aircraft among them,2,683 of them not yet under any IFC contract: the open prize. Bar length is the total delivered fleet; the sliver is the share already under IFC contract, so a near-empty bar marks a near-untouched fleet.
